Cybernetics of Kanban and Min/Max
Kanban works when the empty slot, card, bin, count route, and reorder owner trigger replenishment before lead time consumes the remaining buffer.

A bin signal is a control loop with delay
Cybernetics studies feedback and control. A crib is a control system with friction: use happens now, the reorder signal may be seen later, purchase may wait for approval, supplier lead time consumes buffer, and receiving has to put the item back where the user can find it.
Min/max earns trust when the signal, owner, delay, and buffer match the way the item is actually consumed. The number is only one part of the loop. The other parts are physical: where the card lives, who sees it, how fast the route runs, and where reserve stock waits.
Set the loop from lead time and consequence
It changes reorder setup: set minimum from lead-time demand and usage noise, maximum from pack and space, and cadence from criticality, OOS rate, and route visibility.
The useful setup asks for usage rate, lead time, supplier pack, count cadence, route owner, criticality, storage space, and usage noise. For Class C hardware and consumables, the common models are physical: single-bin for simple slow movers, two-bin Kanban with working and reserve stock, and multi-bin for fast movers that need staggered signals.
Product behavior keeps the signal in the work path. A Huot empty slot can be a reorder signal for one-size cutting tools. A Durham bin can carry mixed bulk hardware. VMI depends on master data, barcodes or identifiers, negotiated min/max, and a count route that workers trust enough to leave the reserve bin alone.
When the reorder point stops listening
The bad shortcut is a reorder point with no visible trigger, no named owner, no lead-time buffer, and no correction when OOS events repeat.
The wrong turn is treating the minimum as permanent truth. Usage spikes, seasonal work, supplier pack changes, delayed freight, borrowed reserve stock, and changed criticality can all make the old loop lie.
The boundary matters for engineered, serialized, safety-critical, warranty-controlled, or compliance-controlled items. Automatic refill can support those items, while substitution, lot control, calibration, and engineering review stay explicit.
The delay is part of the machine
A stockroom signal is only as good as its delay, buffer, owner, and noise tolerance.
Kanban fails when the shop treats the signal and the refill as the same event. Between the empty bin and the full bin there is counting, ordering, approval, supplier lead time, receiving, labeling, and the walk back to the shelf. The minimum exists because that delay exists.
The cultural mistake is treating the reorder point as a spreadsheet cell instead of a physical promise. If the card is hidden, the route is skipped, the supplier pack is awkward, or the reserve bin is borrowed without moving the signal, the feedback loop starts lying. A good crib makes the delay visible and gives the buffer a job.
Frequently Asked Questions
What makes a Kanban signal trustworthy?
The signal has to be visible at the point of use, tied to a named owner, sized for supplier lead time, and protected from reserve stock being borrowed without triggering reorder.
Which replenishment model fits small hardware?
Single-bin can work for slow movers, two-bin Kanban fits many Class C items, and multi-bin belongs on fast movers where staggered reorder points protect the buffer.
What proves the loop needs correction?
Repeated stockouts, hidden cards, skipped route counts, awkward supplier packs, borrowed reserve bins, and OOS rate drift show that the loop no longer matches consumption.
