The Empty Bin Signal
An empty bin that speaks is fuller than a full bin that lies.
In this guide
Empty belongs where the route can read it
The apprentice said, The bin is empty. The keeper said, Then it is speaking. The apprentice said, There are no parts. The keeper said, There is a signal. The apprentice asked, What is the signal worth? The keeper answered, More than the last part, if someone hears it in time.
The apprentice carried the empty Huot pocket card across the aisle as if carrying a small proof of failure. The keeper stopped him before the shelf lost its shape. Empty belongs here, he said. Empty is the word the route can read. If you hide it in your hand, the weekly count hears silence.
Follow one empty-bin signal to the order
An empty-bin signal works only when a named person acts on it and the remaining stock covers the time until replenishment arrives.
Choose one bin on the next stockroom walk and follow its reorder signal all the way to an order. Where does the card go? Who sees it? What happens if that person is away? A card lying beside an empty bin may mean everyone noticed and nobody ordered.
For a two-bin system, the reserve has to cover both the wait for someone to act and the wait for delivery. A weekly visit can add delay before the supplier ever receives the order. For a single location, set the reorder point above empty when the job cannot wait. Keep an empty pocket visible even after ordering; put the order status beside it so the next person can tell a shortage from a forgotten request.
When the empty bin is only a trick
A koan earns its keep only when it sharpens the reorder rule: absence must be visible while replenishment still has time to arrive.
The empty bin is useful only when it changes behavior before the repair is stranded. Put the card where the route sees it, put the minimum where the user understands it, and put the owner where the signal has to become action. Absence without a path is just absence.
Margin Notes
What makes an empty slot useful?
A label, reorder card, min/max rule, count route, owner, and replenishment path that turn absence into action.
Where should the signal stay?
At the point the route can read: the indexed pocket, bin front, kanban card, or vendor count surface.
What defeats the signal?
Moving the empty card, filling the pocket with a wrong size, hiding low stock in a drawer, or leaving absence without an owner.
